Outsourcing vs in-house: finding the right balance

There's no universally correct answer to the build-vs-buy question. But there are better and worse ways to think about it.

One of the most common questions I get from founders and engineering leaders is some version of: should we hire or outsource?

The honest answer is that it depends — but the things it depends on are fairly consistent.

Most companies end up somewhere in the middle, and that's fine. The mistake is treating it as a permanent binary. I've seen businesses that outsourced too early and ended up with systems no one on the team understood. I've also seen teams that held on to in-house work long past the point where it made sense, burning out engineers on low-leverage work.

The right question isn't outsource or not — it's what are we building, and who is best placed to build it?
