Outsourcing vs in-house: finding the right balance
There's no universally correct answer to the build-vs-buy question. But there are better and worse ways to think about it.
One of the most common questions I get from founders and engineering leaders is some version of: should we hire or outsource?
The honest answer is that it depends — but the things it depends on are fairly consistent.
When outsourcing makes sense
- You need to move fast on something time-bounded, like a proof of concept or a product launch
- The work is well-scoped and doesn't require deep domain knowledge to execute
- You're in a phase where headcount flexibility matters more than deep team continuity
When in-house makes sense
- The work is core to your product's competitive advantage
- You need people who deeply understand your system and your customers
- You're building for the long term and institutional knowledge compounds
The hybrid reality
Most companies end up somewhere in the middle, and that's fine. The mistake is treating it as a permanent binary. I've seen businesses that outsourced too early and ended up with systems no one on the team understood. I've also seen teams that held on to in-house work long past the point where it made sense, burning out engineers on low-leverage work.
The right question isn't outsource or not — it's what are we building, and who is best placed to build it?
